Everyone has an opinion about AI agents right now. Half the founders you’ll meet are building one. The other half have paid someone to build one they don’t fully understand.
Most of them could’ve solved their actual problem by opening a browser tab.
That’s not a criticism—the tooling has moved faster than the vocabulary, and nobody’s given non-technical operators a clear framework for deciding which approach makes sense for their situation. This article attempts to do that.
What we’re actually comparing
Take Claude. The Claude desktop app (available at claude.ai) is a conversational interface. You open it, you type, Claude responds. It has web search, file analysis, code execution, and memory across sessions baked in, but the interaction model is the same as any other chat tool. You drive every exchange manually.
Building an AI agent is different. It means writing code (or hiring someone to write it) that calls Claude’s API programmatically, defines what Claude can do, and sets rules for when and how it runs. Claude becomes a component inside a system rather than a tool you talk to.
The underlying model is the same either way, but the distinction is about autonomy and integration.
The right question to ask first
Before you think about tools, ask yourself one question: does my problem require Claude to do something without me triggering it, or to take action inside another system?
If the answer is no, you almost certainly don’t need an agent. The desktop app will handle the work faster, cheaper, and with zero technical overhead.
If the answer is yes—if you need Claude to run on a schedule, respond to events, write to a database, update a CRM, or chain a sequence of tasks together without you clicking anything—then you’re describing an agent, and you’ll need to build or buy one.

What “building an AI agent” actually involves
You don’t need to write the code yourself, but you should understand what you’re commissioning.
An agent built on the Anthropic API (for instance) has three basic components. First, a prompt or system instruction that defines Claude’s role and behaviour. Second, a set of tools—custom functions Claude can call, like “search this database” or “update this record.” Third, an orchestration layer that determines when the agent runs, what inputs it receives, and what it does with the output.
The orchestration layer is where most of the engineering effort goes. A well-built agent handles errors gracefully, logs what it did and why, and has clear guardrails to avoid unexpected outcomes.
Tools like n8n, Make, and Zapier let you build lighter versions of this without writing much code—connecting Claude to your existing stack through pre-built integrations. These sit somewhere between the desktop app and a fully custom agent, and for many operators, they’re the most practical starting point.

The AI tool vs. AI agent cost argument
The desktop app of an AI tool costs a flat subscription fee (Claude Pro is currently around $20/month). A custom agent costs whatever your developer or agency charges to build it, plus ongoing API costs that scale with usage, plus maintenance when something breaks or the API changes.
That’s not a reason to avoid agents when you need them, but it does call for clarity about what you’re automating. Automating a task that takes you ten minutes a week and rarely changes isn’t a sound investment. Automating a task that runs hundreds of times a day, requires consistent output, and feeds downstream systems is a different calculation.
A decision framework for founders
Start with the desktop app unless at least one of the following is true:
- The task runs without human initiation.
- The task requires your AI to write data back to an external system.
- The task needs to run more than a few times a day.
- The task is part of a larger automated workflow.
- You need outputs formatted in a specific way for downstream processing.
If two or more of those apply, you have a legitimate AI agent use case. If none apply, you’re probably engineering a solution to a workflow problem.
What this means for your AI strategy
The founders getting the most traction with AI right now are judicious about when and where humans should remain in the loop and where they can be left out.
An AI’s desktop app keeps you in the loop. An AI agent takes you out of it. Both are valuable, and neither is universally better.
Build agents for processes that are repetitive, predictable, and high-volume. Use the desktop app for everything that requires your judgment, your context, or your voice. And before you commission anything, ask whether you’ve actually hit the ceiling of what a well-prompted conversation can do.
